Service Manager Coaching

Your advisors are quoting. Quoting is what people do when they don't believe the customer will say yes, and the customer hears it before you do.

What's usually true in this seat

If any of this sounds familiar.

  1. 01

Your top advisor is at 1.8 hours per RO and your bottom one is at 1.1. That's not personality. One of them is presenting a multi-point inspection and one of them is reading a price off a screen.

  2. 02

Your declined-services list is the best lead source in the building and nobody has called it since March.

  3. 03

Retention shows up as a coupon, which teaches customers to wait for the coupon.

The first thirty days

What actually happens in the first month.

  1. 01 / 04

Week one I stand on the drive during a real morning rush and watch write-ups. Not at ten-thirty when it's quiet.

  2. 02 / 04

Week two we work one piece of the presentation — usually how a recommendation gets framed before any number gets spoken.

  3. 03 / 04

Week three, a weekly advisor block. Short, same day, on the schedule.

  4. 04 / 04

Week four we look at hours per RO by advisor alongside what actually changed in the conversation.

The math

What one-tenth of an hour is worth

Take 0.1 hours per RO. Across 1,200 monthly repair orders at a $150 effective labor rate, that's roughly $18,000 a month. Call it $216,000 a year.

That's one advisor going from 1.4 to 1.5. It isn't a stretch target — it's one more recommendation presented per day, presented instead of quoted.

The reason this is worth your attention: at the average dealership, fixed ops is about half the total gross on ten to fifteen percent of the sales, and it's the one profit center that doesn't wait on the market to cooperate.

A straight answer

How do you coach service advisors to present instead of quote?

You coach a service advisor to present by having them state what the vehicle needs, why it matters to that customer specifically, and what happens if it waits — before any number is spoken. Quoting leads with price and gives the customer nothing to weigh it against. Presenting gives them a decision to make instead of a bill to react to.
